Hexona Systems· The firm

there was a name for it.
Hexona has paved the way for AI automation agencies since establishing in 2021, long before this AI era began.
Hexona Systems is a Toronto-based operational diligence firm that runs fixed-fee revenue leakage diagnostics and builds the process automation, CRM and reporting systems that close what those diagnostics find, for operating companies between $3M and $15M in revenue across home services, construction, automotive and hospitality.

01What Hexona Systems does
Six services.
One finds the money. The other five close the gaps it finds, in the order the report puts them in.
- Leakage Diagnostic
- A two week intensive across every system that touches a lead, priced at $5,000 and credited in full against implementation. The client receives every leak priced as an annual figure, ranked by recoverable dollars against the effort to recover them.
- Process automation
- Lead capture, routing, conversion and follow-up rebuilt so that no step depends on a person remembering to take it. Inbound stops being lost between the form and the first human response.
- CRM implementation
- The system of record rebuilt or replaced where the CRM is itself the reason revenue is going missing. The workarounds people invented to avoid the old system stop being where deals disappear.
- Custom software
- Dashboards and internal tools, up to enterprise scale, built where nothing off the shelf matches how the business runs. The operation stops bending itself to fit a tool it did not choose.
- Reporting
- Measurement of the leak built into the systems it was found in, against the baseline the diagnostic established. A leak that was closed stays closed, because somebody can see it the week it reopens.
- Operational structure
- Ownership and workflow defined around the systems, so each process has a named person accountable for it. A tool nobody owns stops leaking again within a quarter.
02Who it is for
Operating companies, $3M to $15M.
Operating companies between $3M and $15M in revenue, where inbound demand already exists and is being paid for.
The engagement is bought by whoever owns operations and can grant access to the systems without escalating.
Companies under $3M, where the leakage rarely justifies the fee. Hexona Systems says so rather than taking the engagement.

03Origin
Hexona began in 2021, automating operations for local businesses. The work was unglamorous and the tools were primitive, and that turned out to be the advantage. By the time general-purpose language models arrived, the firm had already spent two years watching where operational money goes missing.
Most firms in this market started after that moment and built their practice around the tools. Hexona started before it and built the practice around the failures. The tools have changed several times since. The failures have not changed once.

04Who does the work
The team behind the work.
Engagements are led by the principal with one or two operators, and the team that takes your systems access is the team that presents the findings. Builds are delivered by a separate engineering team, described on the implementation page.

05What we hold to
Four commitments you can hold us to.
A value nobody could disagree with is decoration. Each of these is enforced by the engagement terms.
- We tell you when there is nothing to find
- If the leakage is immaterial, the report says so in its first paragraph and we tell you not to hire us.
- Every figure names its source
- Each number is published with the system it was measured in and the period it covers. A figure without both is a claim, not a measurement.
- Fixed scope, fixed fee
- The fee is agreed before work begins and credited in full against implementation. Scope does not move once access is granted.
- The roadmap is yours, including if you leave
- The report and the build plan are written so that another firm could execute them without us. You keep both whether you hire us or not, because a plan you cannot take elsewhere is a hostage rather than a plan.

06Straight answers
What people ask about the firm.
Answered in full rather than linked to.
What is Hexona Systems?
- Hexona Systems is a Toronto-based operational diligence firm that runs fixed-fee revenue leakage diagnostics and builds the systems that close what those diagnostics find, for operating companies between $3M and $15M in revenue. It was founded in 2021 by Hamza Baig and has served more than 1,500 businesses across roughly 1,000 client engagements.
How much does Hexona Systems cost?
- The Leakage Diagnostic is $5,000, fixed, and is credited in full against implementation if the client proceeds. Implementation is priced per phase before that phase begins and typically totals $15,000 to $75,000 across all phases. There is no obligation to implement, and the report and roadmap belong to the client either way.
How is Hexona Systems different from a management consultancy?
- A consultancy typically sells months of analysis and hands over recommendations. Hexona Systems sells a two week intensive for a fixed $5,000, prices every finding as an annual figure measured in a system the client already owns, and then builds the fix itself. Every figure is published with the system it was measured in and the period it covers, so the client can check it rather than take it on trust.
Who founded Hexona Systems?
- Hamza Baig founded Hexona Systems in 2021 and is its principal. He was putting automation into operating companies before general-purpose language models existed, and also runs an AI automation community of more than 45,000 members. He leads every diagnostic engagement personally.
What services does Hexona Systems offer?
- Hexona Systems offers six: the Leakage Diagnostic, process automation, CRM implementation, custom software, reporting, and operational structure. The diagnostic prices and ranks the leaks; the other five close them, in the order the diagnostic puts them in.
Do I have to implement with Hexona Systems after the diagnostic?
- No. The written report and the sequenced build plan belong to the client whether they build with Hexona Systems, build it themselves, or hand the whole thing to another firm. The roadmap is written so that somebody else could execute it, which is deliberate.
